An exercise, a debrief, a finding: each can change how an organisation works, or leave a document that changes nothing. What separates the two is rarely the technical quality of the work. It is the conditions around it. Whether the room was safe enough for the real thing to be said, whether anyone present could turn a finding into a decision, whether the lesson was harvested while it was warm and carried into the next round.

Each practice has conditions under which it produces durable change rather than a record of having done it. The argument underneath is the three-domain frame: the rational layer is the easy part, and the emotional and political layers decide whether anything moves.
